Postmortem: STB firmware fragmentation broke playback

This is an illustrative, lab-style postmortem. The failure — a change that works on new devices and silently breaks an old firmware cohort — is one every scaling operator eventually hits.

Setup

An operator has shipped set-top boxes over several years — multiple hardware revisions and firmware versions in the field. A routine change to the DRM/packaging config rolls out. On the test bench (all new boxes) it’s flawless.

Not a bug in the change — a fragmented device fleet. A single ‘current’ assumption ignored that thousands of older boxes run firmware that can’t handle the new profile. The test bench didn’t represent the field.
